I Was Buying PPE Wrong: An $18,000 Lesson in Total Cost of Ownership

I'm a safety coordinator at a metal fabrication shop in Ohio. I've been handling PPE orders for about six years now, and I've personally made—and documented—seven significant procurement mistakes. Combined, they cost roughly $18,000 in wasted budget. Not counting the soft costs that are harder to measure: lost productivity, annoyed workers, a safety audit that almost went sideways. This is the story of how I went from "lowest unit price wins" to genuinely understanding total cost of ownership. I'm sharing it because I don't want you to repeat my mistakes.

The Beginning: Price Tag Blindness

Back in 2019, I got promoted into the safety coordinator role. My background was operations, not safety. The company was growing, we had 160 employees, and someone needed to handle the PPE orders. That someone was me.

Let me be honest: I went into it with a buyer's mindset. I compared prices, looked for deals, and assumed that any safety product on the market was basically the same—just different brands and price points. The cheapest one seemed like the smart choice for our budget.

The Boots and the Broken Toe

A few months later, a different problem surfaced. We were providing composite toe work boots as part of our PPE program. I'd found a bargain pair at about $45. The guys started complaining within the first week. The boots pinched. The toe box was too narrow. The soles were stiff as a board.

I didn't take it seriously. I figured guys just like complaining about safety gear.

Then one afternoon, a welder kicked a steel beam in frustration and broke his toe. He wasn't being careless. His boots hurt so badly that he was constantly adjusting his stance, and his foot slipped right into the beam. One moment of bad luck, plus six weeks of miserable boots.

That injury cost us thousands. Medical bills, an OSHA recordable, two months of light duty for a skilled welder. All because I bought boots based on price instead of asking what the crew needed.

The Welding Gloves That Failed

The welding gloves situation is the one that still frustrates me.

We do a lot of TIG and MIG welding. Our guys were burning through cheap welding gloves at an absurd rate. The stitching on some of them started coming apart after a week. The leather was so thin you could almost see through it.

The Earplug Question

Around the same time, a new hire asked me something I wasn't expecting: "Can you buy Loop earplugs in store?"

He'd seen ads on social media and thought they looked nicer than the foam earplugs we provided. I had to explain that those are consumer earplugs, designed for concerts and study sessions. They're not industrial hearing protection.   1. I ask the workers first. I grab three or four guys from the floor and ask what they actually need. Not what the supplier's website says. What the people who wear it all day say. That's how I learned our welders needed TIG-rated gloves, not generic leather ones.
  2. I check the actual standards. I look for ANSI/ISEA ratings and test data. For cut-resistant gloves, ANSI/ISEA 105 cut levels matter. For impact protection, there's ANSI/ISEA 138. I want to see certified test data, not marketing claims.
  3. I calculate replacement rate, not just unit price. A $5 pair of gloves that lasts two weeks costs $130 per year. A $12 pair that lasts three months costs $48 per year. The more expensive product literally costs less.
  4. I test before I buy. I order samples and hand them to the crew. They wear them for a week. If they don't hold up, I don't order a full case. That simple process has saved us from at least three bad purchases in the past year and a half.
  5. I factor in compliance. I know our OSHA requirements and I check that the products meet them. For hearing protection, that means checking the NRR and doing proper fit testing.

  • Compliance. If workers won't wear it because it's uncomfortable or ill-fitting, it doesn't protect anyone. It's not safety gear anymore—it's just a wasted expense.
  • Injury risk. One PPE failure that leads to an injury wipes out every savings you made on the original purchase. Easily.
  • Administrative time. Every reorder takes time. Every complaint takes time. Every fit test takes time.
  • Worker morale. When workers see management buying the cheapest possible safety gear, they notice. PPE is a statement of how much you value your people.

People assume the lowest quote means you're being efficient with the budget. The reality is that you're just deferring the costs to later, and they come back bigger.

Looking Back

There's something satisfying about finally getting this right. After all the mistakes, all the wasted money, all the moments of realizing I should've asked a basic question months earlier—we got there. In the past 18 months, we've caught 47 potential problems just by following our new pre-purchase checklist.

Is our unit price per item higher now? Sure. Some of our gloves cost three times what the old ones did. But our total PPE spending is down about 14% year-over-year because we're not constantly reordering and dealing with failures.

Our injury rate is down. Our hearing protection compliance is up. Our welders have gloves that actually hold up. And our crew knows that when they tell me something about their gear, I listen and act.

That's worth more than any savings from cutting corners. Period.
